BigBasket.com had emerged as one of the major players in highly competitive Indian online grocery retailing market by employing inventory based model. On March 22, 2016, Big Basket had secured Series D funding worth USD 150 million from the United Arab Emirates-based Abraaj group for driving its future growth. A few days later, the Government of India came out with guidelines on March 29, 2016, through its Press Note No. 3 (2016 Series) which stated that Foreign Direct Investment (FDI) in the inventory based model of e-commerce would not be permitted. As BigBasket grappled with the challenges of a growing and expanding business, BigBasket team had to evaluate the existing business model. This case traces the predicament of BigBasket in formulating a business strategy for taking the online grocery retailing business further.

Learning Objectives

The main objective of the case is to highlight the issues related to the online grocery retailing industry. The case provides an opportunity to understand different business models operating in the evolving Indian online grocery retailing market and their appropriateness in the existing business environment. The case can also be used to discuss the various opportunities available to entrepreneurs in the online grocery retailing industry. The case will also help students familiarize themselves with the challenges in the online grocery retailing business and ponder over the possible solutions to tackle these challenges. By the end of the session discussing the case, the student would be able to:

BigBasket.Com: Redefining the Business Model

BigBasket.com, an online supermarket established in December 2011 in Bangalore, India, had become one of the major players in the Indian online grocery market by the end of March 2016.1 Run by Innovative Retail Concepts Private Limited, BigBasket.com was operating in more than 23 cities across the country in 2016. The online grocery market in India was in a stage of growth and transformation, fuelled by India's large urban population who sought a lifestyle of convenience and ease. It had also attracted many entrepreneurs who competed fiercely with each other in a market characterised by thin margins. Intense competition ensured that only a few companies were able to survive and sustain themselves. One of these companies was Big Basket, which succeeded in spite of the competition, attracting Series Da funding worth USD 150b million from the United Arab Emirates-based Abraaj Group in March 2016.2

Learning outcomes It enables students to understand and design a business model canvas, design standard operating procedure (SOP) for very unorganized business operations and also devise base pricing for vendor negotiation. Case overview/synopsis Mr Gaurav Chaudhary, chief executive officer and Founder of Pashushala.com, established a first-ever Livestock online marketplace in India, leveraging the penetration of internet users in 2019. Pashsuhala.com evolved as an all-inclusive ecosystem that offered an innovative business model by bundling financial aid, logistics, veterinary and insurance solutions to its buyers and sellers. If he continued with logistics partners he also had to work on standard costs i.e. fixed and variable costs incurred during the transportation of livestock. The case deals with business concepts such as supply chain risk management in the livestock sector, SOPs for a very unstructured and unpredictable ecosystem, pricing strategies and business model canvas. Exploring Economic and Technological Determinants of FinTech Startups’ Success and Growth in the United Arab Emirates

In the last few years, the United Arab Emirates (UAE) has emerged as a regional hub serving as an incubator of the FinTech ecosystem, where regulators began implementing policies to encourage the growth of Fintech ventures in 2017. However, detailed empirical evidence concerning the impact of various FinTech-level and ecosystem-specific factors as determinants of FinTech success and survival is yet to be discussed. This paper investigates the underlying factors influencing the success of UAE-based FinTech ventures. Several factors are included in the analysis, controlling for the hedonics of the FinTech, including the business model, availability of and access to finance, and business ecosystem framework. Data are pooled using a semi-structured questionnaire conducted with 32 FinTech founders. A qualitative analysis with an ordered logistic regression model was performed. The findings suggest that the availability of resources, in particular through venture capital, is vital to the success and survival of FinTechs as microbusinesses. However, financial barriers, the regulatory environment, and legal issues have a detrimental impact on facilitating the creation and growth of FinTech ventures. Furthermore, the business model dimensions “product/service offering” and “value proposition” tend to influence the success of these ventures. The empirical model’s findings will serve as a data-driven tool to help guide finance policymakers in their decisions on how to promote this new sector.

The case of Sabka Dentist, which is the largest chain of dental clinics in India, is an illustration of the importance of clarity of purpose. The company’s mission is to provide affordable dental care to all people in India, with an emphasis on the poorest members of the urban population. At the heart of its business model is a high degree of standardization that involves fitting out clinics with pre-specified units that allow the company to set up a new clinic within three weeks. It invests heavily in training programmes and provides interest-free funding to patients. It measures its performance in terms of the number of patients it treats, its in-house audit scores, patient satisfaction, and average revenue per patient.

A Mexican edutainment business model: KidZania

Case overview KidZania® is a Mexican company of family entertainment centers, founded in 1996 by Luis Javier Laresgoiti Fernández and fully developed by Xavier López Ancona. An innovative concept inspired in a fusion of nursery and theme park, KidZania®, brings together strong brands as partners to support their own and offer a complete entertainment and educational experience to kids between two and 16 years old. A unique business model, involvement of experts and a committed board of directors has been the key to the innovation of KidZania®. Its managers, by 2011, operate eight centers – two in Mexico, two in Japan and the rest in Indonesia, Portugal, United Arab Emirates and South Korea – and have plans to expand to more countries in Asia, Latin America and Europe in 2011 and finally to the USA. The future of KidZania® seemed bright, and the manager of the company believed that the growth appeared unstoppable because the purpose was to grow on 100 percent. The strategy appeared clear: dominate in the emerging and consolidated markets (big cities) in order to strengthen its competitive position and then, enter the US market with all the muscle and take the lead in the biggest market. But what was the competition going to do about it? What will the moves be for big players like Walt Disney – which had revenues of US$38.06 billion (USSEC, 2010), for example? Will the competitors try to buy the new entrant in order to build it up or to disappear it? Or will they try to imitate KidZania®? What would be the future of this new edutainment business model? Expected learning outcomes This case has been used in executive and MBA courses in creating and sustaining innovation, recognizing disruptive technologies, and in identifying effective methods of marketing a new innovative business model. Instructors can use the case to achieve the following two learning objectives: the KidZania® case helps students to refine their understanding of the model of disruption. They are forced to look closely at the product/service and decide whether it is a disruptive innovation or a sustaining innovation. This close examination becomes a helpful tool as students think about what decisions they would make to secure the success of the KidZania® in the entertainment market. The KidZania® case allows students the opportunity to develop their knowledge and understanding of the model “skating to where the money is”. Islamic banking in the United Arab Emirates: Is embeddedness a contextual antecedent of performance and corporate governance outcomes?

Research issue and theoretical foundation<br/> Embeddedness refers to the financial, operational and structural mooring of an organisation in a particular social system or community. It presents itself as a central tenet of Williamson's (1975) classic theory of Transaction Cost Economics (TCE) and as such is a concept long overdue attention. In this paper, this concept is problematised as a macro- or organisation-level construct, and the paper also explores some of its consequents.<br/> Findings of the study<br/> Using a thick description approach, case study evidence is built for the Islamic Banking (IB) business model. It is shown how this indigenous business model (i.e., IB) has leveraged the power of social networks to build a profitable portfolio of investments over time, in the specific context of the UAE (United Arab Emirates) and its unique socio-political and cultural aspects. Dimensions of the embeddedness construct are proposed. Further, causal linkages are theorised with two distinct but inter-related consequents of embeddedness: corporate governance and performance outcomes of the organisation. It is envisaged that both linkages are mediated by the construct of board interlocks.<br/> Implications<br/> Proximally, this study has the potential to extend scholarship in the domains of business relations, trust and indigenous business models. As a distal possibility, researchers might use it to build on the organisational ecosystem paradigm.<br/> Scope and contributions<br/> The main contribution is to develop the concept of embeddedness. Additionally, this study uses the concept to build contextualised theory pertaining to the network characteristics of an indigenous business model.

The pandemic has made online grocery shopping a lasting habit for Indians

Notorious for deal-hunting, the pandemic has made India’s online grocery shopping utility driven.

Over 80% of those who purchased groceries online during the nationwide lockdown in 2020 did so for convenience rather than price or selection, according to Sukriti Seth, an analyst at Noida-based TechSci Research. This trend could help build a habit that would pay off in the long run.

India’s online grocery market is poised to reach $24 billion by 2025 (Rs1.8 lakh crore), accounting for 3% of the overall grocery sector, according to RedSeer consultancy.

What will also help the online grocery shopping trend to stick around is the fact that companies have been working to fix kinks. For instance, during last year’s lockdown, e-grocers drew much ire from items being out of stock and unreliable delivery timelines as demand far outstripped supply.

Since then, companies have bolstered their networks as well as raised and invested money to minimise hiccups in the long haul.

BigBasket, Grofers, and others

Over the last year, 10-year-old BigBasket has scaled up on the back of partnerships, automated processes, and community selling, among other things. The company which had a 35% market share in March 2019, spent much of last year in increasing capacity and building infrastructure, a company spokesperson told Quartz. Now, Tata Digital, a wholly-owned subsidiary of Tata Sons, is all set to acquire a majority stake (64.3%) in BigBasket for around Rs9,300 crore.

Getting backed by a cash-rich conglomerate gives the company the ability to offer discounts and deals that make profitability and retention more competitive than it already was, market intelligence firm Kalagato noted in a March 31 report.

Gurugram-headquartered Grofers, BigBasket’s closest rival with whom it was discussing a possible merger until three years ago, claims to be keeping pace. In December 2019, Grofers got fresh ammo from Japanese investing giant Softbank. In April 2020, it announced plans to spend $15 million on private labels . The seven-year-old firm is even planning to go public by the end of 2021.

Meanwhile, JioMart, the grocery delivery service owned by India’s richest man Mukesh Ambani, got off to a rough start last June with customers complaining about rotten vegetables and unresponsive customer service. However, thanks to its tie-up with WhatsApp , it picked up in the coming months. By Jan. 26 this year, it claimed to have served over 1 million customers .

JioMart has since leveraged Ambani’s large network to convert 52 Reliance Retail large-format wholesale stores into JioMart fulfillment centres, a recent report by investment bank JP Morgan said . There has also been an “evolution from bikes to largely vans at several stores, reflecting higher value, and heavier and more complex orders delivered with greater efficiency,” JP Morgan noted.

Besides the sector-focused players, India’s two biggest e-commerce firms are also very much in the race. Amazon, which witnessed a wave of first-time users from tier 2 and tier 3 in 2020, is expanding to smaller towns this year. Walmart-owned Flipkart is also looking to increase its presence in smaller cities .

Every player is vying for a piece of the growing e-grocery pie because there is still a massive untapped market. Amid 2020’s nationwide lockdown, “the consumer base got democratised (smaller towns, diverse income groups), all categories including fresh (fruits and vegetables) were purchased, and the brands started focusing on the online channel,” Redseer had said in February—right before Covid’s resurgence in the country.

Vipul Parekh

Vipul Parekh is the Head of Finance & Marketing at Big B asket. Vipul is an alumnus of IIM Bangalore and worked with a range of companies holding key leadership positions including Wipro Limited and Trinethra Super Retail Ltd. He also worked with Peepul Capital Advisors Pvt Ltd., a leading Private Equity Fund as an Investment Director. Parekh also co-founded Fabmall before co-founding BigBasket.  

Abhinay Choudhari

Abhinay Choudhari was the Head of New Initiatives at Big B asket along with being a Co-founder. Abhinay is an IIM Ahmedabad alumnus. Besides working with leading IT companies like iGATE & Infosys, Abhinay also founded Stylecountry.com, one of India's first online fashion retail stores. Stylecountry.com had to be closed down as it did not turn out to be profitable.

Abhinay Choudhari has taken a silent exit from BigBasket on August 5, 2021. Soon after Tata acquired BigBasket in May 2021, Abhinay decided not to continue working in the same firm, which he finally managed to do in August. As a parting note to his employees, Choudhari has mentioned that he left BigBasket only to build another company from scratch due to "the start-up itch" that has been growing in him for nine years. Choudhari hinted to “solve another equally painful chore for many Indian households” in the form of a new business that he will found. Next, he will be looking forward to an online laundry business, as per reports.

BigBasket - Startup Story | How BigBasket Started?

All of this began when the BigBasket founders decided to exploit the experience they got post the massive failure of the dot com bubble. Hence, they decided to create a unique website that was never done before. All the founders of Big Basket had garnered relevant experiences in eCommerce when they created Fabmart.com.

Fabmart.com was an online platform that sold books, toys, and groceries in the year 1999. Back then, only within a few months, they realized that not just our country but the whole world was not ready to take this buzz of digitization. In the year 2006, Fabmart was merged with a brick-and-mortar grocery chain and the founders ended up selling their startup for a lump sum amount.

Then came the golden year of 2011, when the team reunited and started re-evaluating the idea of again coming up with something new and exciting. Despite all the criticism they had received back in 1999, they stood very strong on the fact that the time to do something that’d put them on the map was then. In 2011, the smartphone market was booming and anything and everything was available except groceries, of course, and that right then was their Eureka moment.

BigBasket used to fulfill its orders by purchasing products from Metro Cash and Carry stores, prior to setting up its first warehouse.

BigBasket’s private label business is driven by lower prices and higher margins. Roughly 35% of the revenue comes from private labels. The aim here is to fill the gap in distinct categories like organic food, and high-end consumer products, to name a few. Under the 'hyper-local model', BigBasket has a tie-up with 2000+ grocery stores across India to deliver products within one hour from the neighborhood.

With the opening of its physical store, Fresho, BigBasket is also a step ahead in the physical grocery space , which is soon expected to be a revenue generator for the company.

BigBasket - Startup Challenges

One of the main challenges of any startup in India is getting the customers to try the service first since the resistance level is really high. This is followed by retaining these consumers despite all the other factors in the market like competitors, local vendors, and buying habits, which were there for BigBasket too.

Also, since it was one of a kind startup dealing with groceries, which was never the case before, it took a while for the consumers to place trust in a brand like BigBasket and start using its services.

Data Breach Issues

Online grocery store BigBasket faced a massive data breach in November 2020 as the company had allegedly leaked the data of over 2 crore users on the dark web. BigBasket, funded by Jack Ma -owned Alibaba Group, Mirae Asset-Naver Asia Growth Fund, and CDC group has filed a complaint in this regard with Cyber Crime Cell in Bengaluru.

According to media reports, Cyble, a cyber intelligence firm, informed that the grocery e-commerce platform BigBasket leaked data including names, email IDs, password hashes, contact numbers, addresses, etc, on the dark web. Also, Cyble informed that a hacker had put the data on sale for over Rs 30 lakh.

Reacting to this, BigBasket said: "A few days ago, we learned about a potential data breach at Bigbasket and are evaluating the extent of the breach and authenticity of the claim in consultation with cybersecurity experts and finding immediate ways to contain it. We have also lodged a complaint with the Cyber Crime Cell in Bengaluru and intend to pursue this vigorously to bring the culprits to book."

Bengaluru-based BigBasket also ensured that the confidentiality and security of customers are their priority and it does not store any financial data (including credit card numbers) etc and is positive that this financial data is secure.

"The only customer data that we maintain are email IDs, phone numbers, order details, and addresses so these are the details that could potentially have been accessed. We have a robust information security framework that employs best-in-class resources and technologies to manage our information. We will continue to proactively engage with best-in-class information security experts to strengthen this further,” the statement by BigBasket read.

Cyble also claimed that the breach may have occurred on October 30, 2020, and it has already informed Bigbasket about it.

BigBasket launched its first physical store, "Fresho" in Bangalore , in the last week of October 2021, as confirmed via an internal company email. In FY23, BigBasket's B2C arm witnessed an 89% surge in losses, reaching Rs 1,535 crore , compared to Rs 813 crore in FY22.

Total expenses for the B2C arm increased by around 13% from Rs 7,929 crore in FY22 to Rs 8,998 crore in FY23. This rise in expenses was primarily attributed to higher employee benefit expenses, finance costs, and other miscellaneous expenses. Specifically, Innovative Retail spent Rs 916 crore on employee benefits in FY23, representing a 24% increase compared to Rs 739 crore spent in FY22.
